- Which variables are most likely driving the KPI?
- Which variables do we actually control versus merely observe?
- Which variable changes could trigger second-order effects elsewhere in the system?
Example: imagine customer churn is rising. A non-systemic response is “fix churn.” A systemic response identifies knobs such as onboarding time-to-value, support response quality, product reliability, pricing clarity, and manager enablement. Then it prioritizes which knob creates the largest weighted impact.
When teams can see the knobs, they stop mistaking activity for leverage.
Step 6: Commit Under Uncertainty (Without Pretending Risk Is Gone)
Even with excellent analysis, no important decision arrives with total certainty. This is where many teams stall again. They keep searching for one more deck, one more report, one more benchmark.
But leadership is not the elimination of uncertainty. It is competent movement through uncertainty.
Dimitrov’s language on this is useful because it avoids false confidence:
“The quality of the decision you make does not necessarily reflect the quality of the outcome.”
This is a crucial distinction. A good decision process can still produce a bad outcome due to variance. A poor process can occasionally produce a lucky outcome. In practical terms, commitment requires a threshold rule. For example:
- Decision owner defines 3-5 core assumptions.
- Team stress-tests assumptions with disconfirming evidence.
- Risks are ranked by impact and reversibility.
- If expected value is positive and catastrophic downside is controlled, execute now.

Minute 1-3: Define the state gap
Complete this sentence: “Current state is ___, desired state is ___, and the measurable gap is ___.”
Minute 4-6: Rank decision values
Each stakeholder picks top 3 values. Merge into one team ranking.
Minute 7-10: List and weight the knobs
Name 5-7 variables that influence your outcome KPI. Assign rough impact weights (high/medium/low at minimum).
Minute 11-13: Identify uncertainty tiers
Mark what is known, inferred, and speculative. Isolate the one uncertainty that most affects the decision.
Minute 14-15: Commit with trigger conditions
Decide now or define the exact evidence needed to decide by a fixed date. No open loops.
Use this weekly and decision speed improves quickly because the team is practicing method, not just discussing topics.
