Trap 1: The Visibility Bias
People default to working on whatever is most visible. The squeaky wheel gets the grease — but the squeaky wheel is rarely the leverage point. A team might spend weeks redesigning a report format (visible, easy to change) while ignoring that the data feeding the report is structurally flawed (invisible, hard to change). - Ask: what would happen if this link broke? The link whose failure would be most catastrophic is usually closest to the leverage point.
Consider a content marketing operation. The input chain runs: research → writing → editing → publishing → distribution → engagement. Most teams pour resources into distribution — paid promotion, social amplification, email blasts. But if the writing itself doesn’t resonate (the value-creation step), no amount of distribution fixes the problem. The leverage point is upstream, at the research and writing stage, where the core insight is either captured or missed.
The same logic applies to manufacturing, software development, hiring pipelines, and customer service operations. Trace the chain. Find where value concentrates. That’s your leverage point.
The What-Does-It-Mean Drill: From Symptoms to Root Causes
Symptoms are not leverage points. They’re signals that a leverage point exists somewhere upstream. The gap between symptom and root cause is where most problem-solving efforts get stuck.

- What does that mean? The specific variable depends on who’s leaving. If it’s top performers, the leverage point is likely growth ceiling or autonomy. If it’s mid-level tenured employees, it’s likely management quality or organizational direction.
Each iteration strips away a layer of abstraction. By the third or fourth pass, you’re no longer dealing with a symptom — you’re looking at the actual variable that needs to change. That variable is your leverage point.
Notice that the drill doesn’t just identify the root cause. It also narrows the population. “Turnover is rising” is a blunt observation. “Top performers are leaving because the growth ceiling is too low” is a precise diagnosis that points directly to a specific intervention.
Leverage Is a Spectrum, Not a Switch
One common mistake is treating leverage as binary — either a variable is the leverage point or it isn’t. In reality, leverage exists on a spectrum. It also means that leverage shifts over time. A variable that carried high weight last year may carry less weight now because the system has changed. The exercise of finding leverage points isn’t a one-time event — it’s a recurring discipline.
A Practical Five-Step Framework
Here’s a synthesis of these tools into a repeatable process for finding the leverage point in any problem:
- Define the outcome you want to change. Be specific. “Improve revenue” is too vague. “Increase average deal size by 20%” is actionable. This is the Y in the formula.
- List every variable that influences that outcome. Don’t filter yet. Brainstorm the full set of knobs: pricing, positioning, sales process, customer segment, product features, competitive dynamics, timing, team capability, lead quality, market conditions. These are your a, b, c, d, e.
- Estimate the weight of each variable. You don’t need precision — you need relative ranking. Ask: “If I could change only one of these variables, which change would move the outcome most?” Force-rank the list. The top 2-3 variables are your leverage candidates.
- Trace the input-output chain for each candidate. Where does this variable get its value? What’s upstream? Can you influence the upstream input more easily than the variable itself? Sometimes the leverage point is one step further back than you initially think.
- Drill with the What-Does-It-Mean Laser. For your top leverage candidate, ask “what does it mean?” three to five times. Verify that you’re operating at the root cause level, not the symptom level. If the drill reveals a deeper variable, update your analysis.
This process typically takes 30-60 minutes of focused thinking — and it routinely saves weeks or months of misdirected effort.
